华为前HR总裁徐立新：初创企业如何破解招聘难题

华为特训营管理研讨班八期的课程上，学员提出这样一个问题：“我们是初创的企业，我们要是按照高要求的话很难招人，华为对招聘的人员有这么多的标准还依然能快速响应客户要求将需要的人才招聘到，这是怎么做到的呢？”
的确，对于一个初创企业，尤其是业务处于高速上升期，马上要找到合适的人才放到重要的位置上，是困扰这些创始人的难题之一。在这个问题上，华为前人力资源总裁徐立新老师结合华为的招聘经历，给出了几招方法。
需要集中招聘的时候，应届生是最好的资源。因为应届生是一张白纸，你完全可以塑造成你想要的员工。高考的时候已经把他们筛选过一遍了，所以我们最主要补充的资源都是到高校招聘。另外，你要了解一下你对口的高校都是哪些，那么多高校资源，有哪些是能够被你招到比较多的，比较优质的。
员工推荐。我们的员工知道高手都在哪里。我记得我第一次去招聘的时候，华为让我招70人，还不让我登广告，我就发动了我的同事去招，去发动他们的校友，我整天把我的名片到处去散，请他们吃饭，当时从很多跨国公司招了一些人来深圳，一个月内就完成了。
招聘官和面试资格人的任命。华为招聘的时候，每年应届生招聘都不是人力资源部的人，人力资源部只是筛选初步资料，我们面试的时候，考官成员是集体的，他们之间可以观察到一些不同的东西，大家拍板的时候也不是一个人说了算的，最后还有一个面试资格人来拍板，如果这个面试资格人招来的人，都是考核最差的，或者离职率最高的，以后就不会由他来担任面试资格人了。
专业人才通过专业渠道推荐。你还可以利用这个行业的专家推荐，他们会有一些学生，或者是行业鉴定会（通讯设备鉴定），通过这些渠道发现一些人才。
总结一下就是，批量的招聘可以通过高校，高端的人才需要有专业推荐。
